The Silver Tsunami Has Concentrated

in Industrial Services


The “Silver Tsunami” trend has become a key theme in the UK private equity space. Two separate UK industrial services businesses crossed our desk this month with the same profile: founder owners nearing retirement with no family successor, turnover in the £15m to £30m range, and a willingness to step back over three to four years rather than exit the business entirely on completion. Neither business has a defined succession plan, but both could be potential acquisition targets as part of a roll-up strategy.


Industrial services have become a focus for private equity for a specific reason. The owners running these businesses today built them through the growth period of the 1980s and 1990s. They have stayed independent through the M&A wave of the 2010s because the businesses are profitable enough to keep running, and because they sit in sectors that institutional buyers historically passed over for cleaner SaaS or services opportunities. The market is now catching up, and PE capital is now focussing on them.


How these deals are structured has also changed. Most of the acquirers we are seeing are operator-led rather than PE-led. They use vendor financing, low cash deposits and earn-out structures to consolidate businesses into larger platforms over three to four years. Sellers accept the structure because they retain a small portion of the equity and stay involved long enough to see the businesses grow.


We wrote about the “Silver Tsunami’ in May and August 2025. What is new this year is how specific the trend has become. In 2026, the wave has concentrated in industrial services, and the most common way owners are now exiting is a partial sale into an operator-led roll-up with vendor financing. Owners of small family owned businesses without a clear succession plan should expect approach activity to intensify over the next twelve months.
